If your Facebook ads agency is not delivering results, you're probably paying every month for reports you can't read and leads you can't use. I'm Aditya, a solo Meta Ads and Google Ads consultant. I've managed 89 ad accounts and ₹93.4L (~$112K) of ad spend, and some of those accounts came to me after another agency had been running them.
Here is how I'd tell whether the problem is the agency, the offer or just impatience, and what to do next.
How long should Facebook ads take to work?
Give a campaign two to four weeks on a small budget before you judge it. Meta's system needs roughly 50 conversion events a week per ad set before it settles, and judging earlier is the most common mistake I see.
So if you're two weeks in with a thin budget, an agency isn't necessarily failing. But after two or three months you should see a clear cost per lead or cost per sale, plus a list of what was tested and what changes next. If you only see "reach" and "impressions", that's a sign.
7 signs your Facebook ads agency is the problem
- Reports lead with vanity numbers. Reach, likes and clicks are shown, but cost per lead, cost per sale or ROAS is missing or buried.
- Nobody can explain the objective. I've seen a venue campaign optimised for sales when it needed leads. Cost per lead was ₹21,691 (about $260). Rebuilt as an instant-form campaign, it landed at ₹45 (about $0.54).
- No testing. The same two ads run for months. Creative gets tired, and results slide with it.
- Leads go nowhere. Nobody checks whether the leads are called back or are any good. On my results page, one lead campaign had form leads that were never being called back.
- You can't reach the person doing the work. You met a senior person in the pitch, and now it's a ticket system.
- They own the account. More on this below.
- Every problem is your fault. Your website, your product, your price. Sometimes true, but a good agency says so with evidence and a fix.
If three or more of these fit, the agency is likely the problem. One or two usually means you need a sharper conversation first.
Should I fire my marketing agency?
Fire them if you've asked clearly for numbers, a plan and account access and you're still getting vague answers. Don't fire them just because last month was bad, since a bad month happens to every account.
Before you decide, work out whether the issue is the ads or what happens after the click. A hypothetical example: if an agency sends you 100 enquiries and your team answers 20 of them, the ads are not the bottleneck.
I publish my own failures on my results page, including a skincare launch that returned 0.11× ROAS and was paused at ₹4.7K (about $56) because the offer was wrong. An honest agency can show you what they stopped and why.

What should I ask my agency before I leave?
Ask these in writing, so you have a record:
- Who owns the ad account and the Business Manager, and can you add me as admin?
- What was my cost per lead or ROAS each month since we started?
- Which ads and audiences did you test, and what did you learn?
- Can I have the pixel, audience and creative files?
- What's the notice period, and are there any exit fees?
Do this before you announce you're leaving. A reasonable agency answers within a few days. If the answers are slow or hostile, that tells you something too.
How do I get my ad account back?
If the account sits under your business, ask the agency to remove themselves and make you an admin. If it's under the agency's own Business Manager, ask them to transfer or share your ad account, pixel and audiences to your business.
Be polite but firm, put the request in writing, and ask for a date. I won't pretend every handover is smooth. If an agency refuses, the account may take longer to recover, and you may have to start new campaigns in your own account. That's the strongest reason to own the account from day one, which I covered in how to hire a Facebook ads expert.
What I'd do in your position
I'm based in India and work remotely with owners overseas. I'd start with a short audit of your account, and you'd keep full ownership throughout. Day-to-day updates go over WhatsApp or email, and reports are written, so the time zone matters less than you'd think. Two of my Google Ads projects have been for overseas clients, one in Ontario and one in the UK, both through a third party. I'm now taking direct clients in the US, UK, UAE, Australia and Singapore.
On my results page, a hair-transplant clinic's cost per chat fell from ₹93 to ₹33 (about $1.11 to $0.39) after I changed the creative to attract intent instead of volume. Those are Indian prices, so don't expect the same costs in your market. What carries over is the method: the right objective, tracked leads and regular testing.
If you're looking to hire a Facebook ads expert to replace an agency, start with the results, including the campaigns that failed. Then get in touch with your current setup, your budget and what you've been told so far. I'll tell you honestly whether the ads are the problem, and if they're not, I'll say so.
Want me to look at your ads?
Tell me your business, your market and what isn't working. I reply personally, usually on WhatsApp or email. I work with small businesses in the US, UK, UAE, Australia and Singapore.
